DevTools Startup — Multi-Segment Campaigns
The Starting Point
This developer tools startup had product-market fit but was struggling to scale outbound beyond founder-led sales. The CEO was personally sending 50-100 LinkedIn messages a week, which wasn't scalable.
They needed to reach three distinct buyer personas — CTOs, VPs of Engineering, and DevOps Leads — each with different pain points and buying motivations. A one-size-fits-all approach wasn't working.
What We Changed
We designed a multi-segment outbound system with 4 parallel campaigns, each targeting a different persona with tailored messaging.
For CTOs, we led with ROI and strategic impact. For VPs of Engineering, we focused on team productivity and developer experience. For DevOps Leads, we highlighted specific technical capabilities and integration points.
Each campaign had its own email sequences, A/B test variations, and follow-up cadences optimized for the persona. We used Clay to enrich prospects with tech stack data, recent GitHub activity, and hiring signals to identify companies most likely to need their solution.
LinkedIn outreach ran in parallel via HeyReach, with connection requests and follow-up messages coordinated with the email sequences to create true multichannel touchpoints.

The Results
This was our highest-performing campaign system to date. The DevOps segment hit an 11.3% reply rate — nearly 3x the industry average for technical personas.
Across all 4 campaigns, we averaged 44% open rates and were booking 38 qualified meetings per month by month 3. The CTO segment had the lowest volume but highest conversion-to-opportunity rate.
The startup went from founder-led sales to a repeatable, scalable outbound engine. They've since hired two AEs to handle the meeting volume and expanded their outbound into two new market segments.
